Seamless IT and process integration in a joint venture
Industry: Automotive OEM | Period: 6 years | Team size: 10 consultants
The establishment of a transnational joint venture brings with it a number of challenges, such as organizational complexities, intercultural discrepancies and legal and regulatory hurdles.
The design of new, cross-company processes and IT landscapes as well as the integration of existing process and IT worlds and the associated data across the entire value chain from R&D to production and aftersales are particularly demanding.
This success story shows how we mastered the challenges of a new, transnational joint venture in the automotive industry through targeted planning, innovative solutions and efficient management and established a sustainable, productive collaboration.
The Challenge:
- Establishment of cross-company, cross-cultural and cross-domain collaboration in order to implement complex interfaces between processes and IT landscapes that were previously non-existent or isolated from one another.
- Redesign, harmonization and integration of the various processes and IT systems of the companies involved.
- Ensuring an efficient and stable IT infrastructure through comprehensive validation and safeguarding of end-to-end processes.
- Coordination and creation of an efficient working model in the program organization of more than 250 people in different locations, time zones and cultures.
The Success Journey:
Identification, conception & development of process/data/application interfaces
In this sub-project, our team of consultants identified and documented the functional and technical requirements in order to develop a target architecture with the involvement of the relevant stakeholders. This made it possible to design cross-company data flows and support decision-making processes. Cross-company end-to-end data transfers have improved the implemented processes and increased productivity. In total, we implemented over 15 cross-company interfaces, which enabled a harmonized process and IT landscape and created the basis for efficient and productive collaboration.
Solution architecture development within cross-company process and IT enablement
In this sub-project, Ventum Consulting developed a cross-company and cross-domain end-to-end modeling framework with the aim of depicting the complex relationships and dependencies between the various process and IT landscapes from R&D to production and aftersales.
The uniform end-to-end modelling framework made it easy to identify, prioritize and coordinate the various dependencies of the cross-company and cross-value stream process and IT interfaces and to define focus topics.
Ventum Consulting worked closely with the relevant business and IT stakeholders of the companies involved to develop technical and business architecture scenarios and support the decision-making process. The scenarios were finally implemented and transferred into a structured cross-company and cross-domain collaboration. We have supported over 15 project teams in establishing a common language and standardized models for their process and IT landscapes.
Conception, organization implementation of cross-company end-to-end safeguards
In this sub-project, the Ventum Consulting project team concentrated on cross-company end-to-end hedging. This included the identification and documentation of relevant processes and interfaces as well as the creation and implementation of test plans and test cases. The successful implementation of the tests was ensured through continuous reporting, risk analyses and stress tests. A standardized reporting and documentation structure made it possible to successfully complete more than ten end-to-end safeguards and ensure a stable IT environment that meets the requirements of the companies involved.
The Impact at Launch:
- Efficiency and clarity: Thanks to the successful integration and structured processes, we were able to reduce complexity and create clear, comprehensible structures.
- Sustainable solutions: The interfaces and modeling approaches developed are scalable and support the joint venture in the long term when introducing new products.
- Improved collaboration: A uniform and standardized documentation and reporting structure promotes cross-divisional collaboration and facilitates future projects.
- Transformation Framework: This ensured an efficient, transparent and motivating approach that integrates organizational, cultural, as well as legal and regulatory frameworks.
- Start of production: The start of production in this joint venture was successfully achieved thanks to the integrated implementation and comprehensive safeguarding.
